Beyond the Zoom Fatigue: How to Lead with Real Presence in a Hybrid World

By 2026, we'll have pretty much sorted the logistics of hybrid work. We have the high-speed fibre, the AI-powered noise cancellation, and the virtual whiteboards that allow us to collaborate from anywhere. On the surface, the system is working perfectly.

But if you're like many of the executives I work with, something still feels a bit "off."

Despite having all the right tools, our digital interactions can often feel flat. We move from one back-to-back video call to another, ticking off agenda items and closing tabs, but we aren't necessarily connecting. This is what I call hybrid friction - the subtle erosion of trust and culture that happens when our leadership becomes purely transactional.

In my work as a leadership coach, I've found that the biggest challenge for the modern C-suite isn't productivity; it's the loss of "human presence." We've optimised for efficiency, but we've accidentally sacrificed Relational Intelligence (RQ).

The Transactional Trap

In a physical office, connection happens in the "liminal spaces" - the walk to the kettle, the small talk before a meeting officially starts, or the quick "how are you?" in the lift.

In a digital-first world, those spaces have largely vanished. We log on exactly at 10:00 AM and log off exactly at 10:30 AM. Every interaction has a "purpose," and that purpose is usually a task. When every conversation is reduced to a "to-do," your team can start to feel like a collection of functions rather than a group of humans.

Three Ways to Project Presence (Even Through a Screen)

Building a real connection through a monitor requires a high level of intentionality. It doesn't happen by accident; it happens through building your own internal ability to be truly "present" regardless of the medium - capacity strengthening.

1 Reclaim the "First Five Minutes"

The most important part of any digital meeting isn't the agenda—it's the preamble. Resist the urge to jump straight into the data. Use the first few minutes to check in on the person, not just the project. Ask the questions that an AI summary can't capture: "How is the energy in your world today?" or "What's the one thing that's challenged you this week?"

2 The Power of the "Micro-Moment"

Trust isn't built in an annual strategy retreat; it's built in the tiny, unscripted moments in between. A quick voice note or a personalised message saying, "I really valued your insight in that meeting," can be far more powerful than a scheduled thirty-minute "catch-up." These human touchpoints are what keep the culture alive across distances.

3 Be the "Psychological Anchor"

In a dispersed team, people can easily feel "untethered." As a leader, your job is to be the Psychological Anchor. This means your presence must be consistent. When you are on a call, be on the call. Close the other tabs. Stop the "quiet multitasking." When people see that you are fully present with them, they feel seen and valued, and that is where authentic authority begins.

Moving Beyond the Rectangles

Leading through a screen is a skill that can be developed. It's about moving from uncertainty to clarity regarding how you actually show up for your team.

Listen for what isn't said: In a video call, pay close attention to body language and tone. If someone's energy feels different, don't ignore it. That's your Relational Intelligence signalling a need for connection.

Use your coaching space: Engaging in 1-to-1 leadership coaching is a powerful way to practice this level of presence. It's a dedicated hour where you experience what it's like to have someone's undivided, human attention, which in turn allows you to model that same presence for your own team.

Keeping the Human at the Centre

Technology is a brilliant bridge, but it shouldn't be the final destination. By focusing on the human connection behind the digital tools, you reduce the friction and build a culture that can withstand any distance.
